Why Manor Lords Beat All Odds and Defied the AAA Studios

  • Manor Lords has beaten all expectations and become the highest concurrently played city-builder on Steam of all time, and it did so pretty much within its first 24 hours of release. Manor Lords received 3 million wishlists on Steam and must have sold in the hundreds of thousands, all despite being mostly developed by one person, and being this person's first game. In other words, Manor Lords has surpassed the initial sales and player numbers of most if not largely all major AAA strategy game studios out there, which is an insanely impressive accomplishment.
    But what lead to this triumph, and how was it made possible? How did Manor Lords come out of seemingly nowhere and rival or even surpass the AAA games with established and loyal audiences and fanbases?
    I think it's because of Manor Lords' dedication to authenticity, freedom, player choice and last but not least, to history itself, aspects which many studios seem to forget about or prioritize less. Manor Lords follows in many ways in the footsteps of other accomplished and celebrated indie history or history-like titles, like Kingdom Come Deliverance or Mount and Blade Bannerlord, all games developed by indie studios, and all games doing incredibly well, especially relatively speaking. I think AAA studios need to be more open with their audiences, open their lines of communication, and understand what the players want, because so many of them seem to have no idea, despite players everywhere screaming at the top of their lungs for change, and being very specific about it.

    Devs used to make games that they would want to play themselves. That's the most important thing in gaming craftsmanship.

      It's something I've noticed as well. 90% of studios are in it for the cashgrab, while a one man dev team is just in it for the passion.

      To be somewhat fair to the cashgrab folks, they gotta eat too.
      When I was learning basic coding I made a 2D game where a turtle moved around eating balls that would appear on screen. Call it "Son of snake: reptiles together", and you get the idea.
      It was fun to make, and was a decent time waster better than some mobile games out there (though that's probably my own bias)
      Wouldn't have made me a dime.
      I'm just saying there is a balance, and I don't blame them for trying to find the formula of fun games to steady income.

In AAA studios it is 100% of the CEO's decision of how the game looks like to maximize their profit, even rushing the devs to release unfinished products or forcing them to implement the ugly way to finish it, which led to many beautiful graphic but soulless games we have nowadays.

    The truth about gaming industry or all industry is that each company is started by enthusiasts, then it is being taken over by businessmen and it ends its lifetime with lawyers behind the wheel. The creators of titles like Manor Lords or Songs of Syx see the player base as people whereas for example CA or Blizzard take us for an excel table. Great vid and comment Andy, thx!

      Its not exactly always the case, you have to realise that only a company with a monopoly can enforce its consumer unfriendly practices wich is deff the case for blizzard and CA. There is also a big void in the market regarding RTS games wich is why the hype for this game was what made it skyrocket. The same story goes for Baldurs gate where people want a new rpg game that caters to the old formula and enjoyment. One could even argue that it is inevitable for a company to turn into blizzard or ca because of their size considering investors and market shares. Then comes along a bobby and takes all the money and enforce anti consumer practices.

      Thank you, my friend! Blizzard is especially egregious here, I don’t think CA can be categorized in the same ballpark, and even then, it’s definitely the managers and as you say, “businessmen” who are at fault, not the devs who work hard to bring out the games they make and can be proud of with harsh deadlines and ancient tech they’re not allowed to spend time and money on to update and fix. It’s tough, man.

      Exactly, making a video game is a creative process and as such it's an art, it's like writing a book or making a movie. Since video games are such a new development, businessmen don't understand this concept and what ends up happening is that they destroy the whole creative process. When businessmen get involved in a video game they only see video games as an opportunity to make easy money without having any clue of why people would pay to play video games in the first place.

    You know why it beat the odds? Even though it wasn’t what a lot of total war players like myself would’ve wanted out of a medieval 3, it’s still a very fun game. The graphics for the type of game it is are great. You can tell that the dev put a lot of love into it. It doesn’t feel like a corporate soulless yearly release, it feels like a game the devs would play themselves. It feels like a game made before the video game industry got consumed by greed. Hopefully CA learns from this game’s success and actually tries to do what works in their next game.

      “Corporate soulless yearly release” THATS the problem with AAA studios. It’s all about quantity but not quality. I’m so sick of it. Reason why this game it’s so refreshing because there’s no much love and attention to detail poured into it

    I really hope Greg (the single dev) will use some of the 40+ Millions of dollars he made to bring this title to the next level. The only thing missing, tbh is the scale. If this game gives us a huge map, with castles and level 4 or 5 buildings and siege weapons with several factions, this game will be everything.

      Scale (walls, defences, forts etc) diplomacy with other lords on the map (also having the lords actively building their town on the map), mods and online. Then we set 🫡

    I don't have a powerful laptop and this game runs, in EA, so flawlessly and bug free. The performance alone helps with the immersion. I've been really impressed.

      I wish I had the same experience man :) I crash very often ( almost refunded it that's how bad it was on ultra, still not great on high (. No idea why, laptop has a 3070 and the drivers are upto date. )

    It’s also great seeing the entire community backing the fact that this ONE developer created something that’s making BANK. MAYBE THEY WILL SEE HOW WELL THIS GAME DOES AND FINALLY STOP GIVING US 1/4 GAMES.

    It's crazy to think that a company like CA cannot even make a game where the armor of units represents the types of materials you actually have access to... I know this was a thing in ME2 but my god am I missing the old Total War games.

      I really miss the visual representation of the upgraded armour you give your men, from padded armour to chainmail to plate, and can see it in battles on whatever units have it, even if it’s just your basic spearmen units. Seeing that again in Manor Lords, where you can see your men kitted out with metal helmets, chainmail etc. in battle and knowing the effort it took to make the stuff from scratch, really satisfying

    I mean just take this: Every soldier you have, is literally the most important resource you can have, not ONLY because hes a soldier, but he's also your hunter, your woodcutter, your cobbler, your smithy, your forager, etc.
    This game is a new evolution of both city building, because of the free semi-procedual placement of buildings, and a new evolution of strategy games as well, as population IS the key ressource for battles. Thats why so many mods for Medieval 2 implement a population based recruiting system. When such high stakes are in place, you'll care for what you do, and if everything is so tightly and nicely intermixing, it is just mindblowingly fun and engaging.

    Perfectly said, there is just not enought historical games. Every second citybuilder is a viking one or another grid shittygraphic looking version of banished... there are so many more interesting periods and not enought games.
    Manor Lords gave us something new and unique and for EA it's incredible value. Final release with mods will be absolutely amazing.

    Though I've only managed to sit down and play Manor Lords for a couple hours. I've been loving it. I loved games like Anno, Banished, Timberland and the like along with being a massive CK3 player and a former lover of Total War games. Manor Lords has been a massive breath of fresh air despite being an incomplete game. I'm excited for what else is to come!

    This is a wonderful game; Especially considering its production journey. Very immersive, I’m losing multiple hours of my day in what feels like the blink of an eye watching the world go by in my growing settlements. Crazy to think it’s still early access, and there’s a bunch more content and updates to come. Huge congrats to the developer; deserves all the praise for ( inadvertently I’m sure ) “ sticking it “ to the AAA companies of more recent times.
    Now I’m off to play some more! It’s harvest time!

    Don't forget, we recently also have a party ... Ubisoft .... that claims to build AAAA games. They are serious about it at Ubisoft.
    I find it seriously hilarious, that they are so out of touch with what they are competing with.

      Skull and Bones was both developed by Ubisoft Singapore and funded by the government. As someone who is staying in Singapore as a local, let me clarify to everyone that most people here see video games as a hobby for children. There is zero passion for gaming. The culture here revolves around study, work, money, happy.

    The reason is actually very simple, creating a video games is a creative process, it's an art. The problem is that AAA companies are run by businessmen that don't understand this concept who only see videogames as an opportunity to make more money, so what ends up happening is that when a greedy businessman funds a video game, from the beginning the intention of the development is to make money and in summary they end up destroying the creative process and creating a bad game. People can notice very easily when a game is created with the intention of making money rather than actually making a good beautiful game.

    I just think everyone who s playing this game finds Something nostalgic here regarding old games played in the past: AOE , knights and merchants , pharaoh , CIV or banished or bannerlords. And the rethoric with one single Dev doing this is also helping in the ecuation of sales. IT s in the early and i am sure that the moders will bring in this game all the flavours of the titles mentioned above.

    Love it so far. But there is definitely a bit of a learning curve. My main town is doing well apart from a firewood shortage I can't seem to shake, and I have no idea whether my food supply chain is sustainable. They have survived so far, though. I'm a bit more fearful for my new region where I forgot it was November when I sent my settlers in....

    I think this game is riding on the wave of anti AAA sentiment. It’s symbolic of what gamers really want, rather than being the actual game they want. It is a message to the gaming industry that gamers are fed up and they want to see change. Outside of this context, I don’t think it would be as hyped as it is, nor do I think the game is as good as the hype suggests.

      the game is great though, especially as a simulator. The games that had this kind of simulation were the likes of Settlers 3 and perhaps some of the older Anno titles. The combat is good and impactful. The game is not only popular because of anti AAA sentiment, it is more than capable of standing on its own feet.

      Totally agree, if you want the best city builder you should play songs of syx. Also made by one guy btw. Its more like its a tech demo of what can be achieved thats how i view it. One person can make a beatifull game like this then that sends a message to the industry wich people subconsciously know but cant tell you. In terms of gameplay it is very simple in scope wich you can see from the upper bracket limit of having around 1-2k villagers. There is no world map just a single map with about 8 grids. The supply chains are simple and ultimately dont support a large empire wich is tied to its engine. Also half the fun of many city builders was the exponential growth you can achieve and the limit of one's empire being dedication and expansion. There are no walls to speak of with just now having collision added. I think it is deff overhyped and once you realise the limit of your empire you will feel disappointed and leave the game because you know what the end really is. Map generation is also almost void it is the same itteration of the map placing slightly different grid sectors sometimes not even that. It will be a fun game after a year perhaps when there are more functions and lategame options.

      @@ashamahee the combat is not as good as total war, and i'm mostly into the game for the citybuilding. I like the combat for how it's actually levy based, how losses have a direct effect on the population and thus the city you are building. It is an auxiliary to the town management, a means to the end of building more.

    Ive enjoyed what ive played so far haven’t spent hours on it yet as have a newborn and it isnt the kind of game you can play half heartedly but its fun looks cool and is reasonably polished for early access. Lots to expand on and if and when the modders get there hands on it then it will be next level

      It works really well managing my 1 month old. Not only can I play one-handed (baby in the other hand bundled and falling asleep), but there's the all-important pause button.

    Love plaiyng this game. Already 30 hrs playtime. Not I have seen one battle. But I think genaraly people like the battles ocured in history, aftter that architecture and then the way people lived in those days. This game covers it all. Hope it stays like this. Though the buildings aren't that impressive yet I hope. They are impressivly detailed though.

    I think it's mostly because people really want a city builder with a purpose. It's a complex city builder, but you actually have a nice customizable and immersive battle aspect. No other game makes both aspects this complex. It's one facet or the other (battle focus or city focus). If someone came up with a civ 4x that had total war battles, that game would crush. The last game that did it this well was stronghold and that wasn't nearly as good looking or complex. AAA studios can do multifaceted games but choose not to.

    i love manorlords already and one thing i would say about total war i stopped playing somewhere after the napoleon and shogun 2 total wars its a sad development and bad decisions... but i do have a question anyone who knows what to do with a dead ox i dont know how to remove it it died cause town battle XD

    At this point all AAA studios should fire all of their staffs but one person and use all that salary to develop the actual game instead..fair enough huh.

    The reason this game did so well is almost explicitly because it was developed by one person for 3+ years. When you start getting larger studios it gets harder to effectively coordinate what everyone is doing which is one of the reasons older games felt so much more cohesive and like they had an actual message. This has nothing to do with "respecting their players" (which isn't to say that to don't, the dev and the publisher have been very active in the community) it just comes down to simply having a cohesive design philosophy and direction to the point where the developer will shoot down ideas and clap back at the community for either ideas that he thinks are contrary to the idea of the game or for cheese builds like the current trade "meta" that a lot of people are using to side step the core mechanics of the game

    Before Manor Lords, I played a lot of Farthest Frontier. Manor Lords adds more advanced combat, but honestly, Farthest Frontier does most everything else better.

    Game development industry now is just like Disney and movie making. A giant spreadsheet with what sells the most for each group. So tell me Disney hows that working for ya.
    All the older games creation teams became big development over time by making games that they wanted to play and what people wanted, say Blizzard and Diablo. Then they became a big shareholder group and no essence of their former selves.
    Good to see there are people out there like Greg that don't listen to all the "key" BS that marketing teams spin at big publishers, and just get down to making a game we wanna play. Guess who won and so he should. As the team grows as Slavoci Magic, I hope they keep making great games and expand on what was done in the first place, and also Hooded Horse backing their vision without demanding change of direction because X game is the IN THING

      Not yet. It will come in the future. Probably 2 years until the workshop is released. It won’t stop people from making mods though.

    I think the real reason is that its promise is actually quite small, and therefore the expectation is. And it has a relatively small price tag that comes with that. And with a project that is mostly run by 1 person you don't need to make a lot of money to actually make a lot of money. If this games make a million dollars, that's a ton of money. If a tripple AAA game makes a million dollars, that would be a massive loss and a total flop. You can't pay 1000 people for 6 months with a million dollars, you can pay 1 person for 7 years with a million dollars, and it's quite a high pay at that. It's a cheap game that delivers a small experience, but it delivers that experience really well. And people are really into anti-corperate passion projects right now, since corporate products at least seem to become more corporate by the day. That doesn't mean it is from an objective standpoint a great game, what makes it great is it's price tag and story behind it. And the fact that it doesn't have to find alternative ways to make money. Since there is absolutely no way to make your money back (let alone a healthy profit) when you make a AAA game with just a $60 pricetag and no other ways to make money. You'd have to find half the world to buy your game, and the market is far to saturated for that to happen.

    The developer himself has said multiple times that he doesn't want the game to be a competitor to 'Total War.' But as is often the case, there are still people who hold this opinion, even though he never said it and has denied it multiple times...

    This game shouldn't be compared to total war games or tw-like games.
    It should've always been seen as something older gamer dreamed of which was a next level or better Age of empire( which has it own fanbase greater or equal to tw so it not niche).

    The game is good and what the dev did was amazing but its also far from complete and will probably take years to finish. You get about 1 or 2 campaigns out of it atm.

      This game is about zibes. Zibe games are about feeling what's trying to make you feel, not doing any specific thing. I wouldn't play a second campaign at all until my whole map felt like it was lived in.

    AAA+ devs have this weird idea that what worked 10+ years ago.. still works today, its like they believe its an infinite pool they can keep milking.
    However it doesnt work like that, people want to be suprised, and want a challenge.
    I think its a shame and a bit sad that nowadays they dont dare to challenge themself, let alone their playerbase by adding things... and i get it from their point of view : if it costs millions to make a game and adding a new fresh idea could potentially cost you millions then yes it wouldnt be easy, but sometimes right now i believe some devs arent even trying and thats a shame.

    Are you kidding? Manor Lords is nothing but a hobby project. It's a “product” that took 7 years to develop and it's ridiculous to expect us gamers to like it. Why should we “customers” care that it was developed by one person? I don't get the hype. The game is completely empty after 8 hours, not to mention the bugs! And the guy is working alone! He needs at least 1 year to fix the bugs, let alone add new features! And he said that (in reddit) he had no roadmap and was not keen on making new hires for the developing process. In that case, I'm afraid that this game will need at least 4 more years to be truly “playable”, a deep strategy game worth spending time on. To be logical, I think it will stay forever in early access in this case.
    The game doesn't “kick” any AAA studios. Stronghold 3, which is very similar to this game, was sent to 7 levels of hell with criticism when it came out and still hasn't come out. Even though it is a much richer game in terms of content. Stronghold 3 was also developed by a very small team, but as a customer, no one cared how a “product” they paid for came out: and rightly so.
    We live in very strange times!
    This behavior will only encourage new developers to make even more “early acess” empty games.

      This statement is weird. Like I always want more options and posibilites in my games, but I try to be satisfied with what I'm given if it seem a real reflection of the developer's pitch. This game is better then a lot of games at full release right now. If it never updates again it's worth the door price already. When it does update that will be it's own thing.

    I feel like I'm the odd one out here, I ain't really enjoying it to be honest, it feels like the publisher knew they had a monopoly on the hype so it wouldn't fail in sales so they rushed it out half baked.
    I'm sure in a year or so it will be what we all hoped for but personally it just feels around 95% of it is just a work in progress, bare bones or just a chore.

      It's early access. They released it in a playable state with the core gameplay concepts. Kind of how early access works lol Now they can get feedback from players to help make the game the devs and players want to play. Far from being finished and isn't advertised as finished

Yes i know its early access but this still feels more than demo than more to enjoy here, which sadly i feel is going to leave a lot of people disappointed. Around 20 hours in and i feel ive done everything, which isn't great.

      Yeah they shouldn't of released it in its current state, its going to leave a lot of bad tastes in everyone's mouths. The game is great and fun, but it got boring and repetitive real quick for me. They need to look into making armies and crafting etc, its such a slug fest. Yes i know thats not the games main focal point, then tell me, why was a majority of the trailers showing combat? Because they followed like pilps said here, the hype train.
      Ill probs not be playing again until a couple of updates/close to a year, shame.

    Manor Lords works because its a passion project of 1 man. The guy is making the game he wants to play. This is how games used to be made when they ware owned by the studios , not the publishers. The big AAA games are made by the financial and marketing deparment of the publisher , not the dev studios. The devs have 0 say in those games. The marketing department gives a list of features that they want and the financial tells you where to cut. This is why AAA games are sold in pieces , released first and fixed later , deprived of any emersion ext. This is why CA failed miserably with Pharaoh. Because it was not a new game "Bronze age TW" but a half baked reused stuff from Troy made cheap. That is what it is. This is why the market is flooded with "Battle royals, co-ups and RGPs" , because those are easly monitized and why RTS is pretty much abandoned by the big AAAs.

    i dont think manor lords is fun because historical accuracy.... i think the game is fun because the game transforms much of the time period as aportunities of gameplay and interation not jus brush them away, i think a fantasy game culd be fun with the same concept, but we do realy need indie developers tring these simple yet fun new ideias.

    People have to stop comparing Manor Lords to Total War and Age Of Empires... The game is completely irrelevant at this point with the two above mentioned. The best comparison is Anno and Cities Skylines on different era. The battle mechanics are really vanilla at this point and people should not buy this if they want grand battles and conquering. This is a city builder only at this moment, but the future could be different since it's in early access. (I have beat 2 different campaigns already with different difficulties and the game is 100% a city builder).

    Im 25hrs in and on my 2nd save.
    I love that i dont feel stressed or rushed.
    I actually enjoyed restarting after my first failed.
    My problem now is I have grown attached to my towns and armies after the hardships and victories.
    I dont think I could ever raise another flag in another playthrough.

    it's absolutely unclear what "child friendly" even means. i've never met a child that'd choose that cheesy comic bullshit over realism. children playing medieval games want gritty, realistic stuff, not this disney nonsense. the entire concept of "child friendly" is a huge cognitive dissonance that's nothing to do with what children actually want. and it's certainly not what anyone playing a niche-game would want. i'm an egyptologist, and i'd love a pharao total war. but not a phantasy-comic-pharao, exactly because i am invested in ancient egypt. companies are doing this simply out of lazyness... it's impossible that the messages of the customers weren't heard.

      That's no overstatement at all (IRONY). As much as I like Manor Lords, game lacks so much. Its not finished at all. I'm a bit sick of the over hype trend. Yes It's one guy developing the game. And it shows, even if he's very dedicated and shows love for the game.
      I really do hope he hires some people to actually build a game around the nice building and farming waiting simulation.
