Simple. I work in film production in the film industry, I know how money flows, how decisions get made, why they are made not made, and can generally tell you that how producers would react to stuff.
So, first off, 10 million dollars for ONE SCENE IS ABSURD. That is literally the level of shooting a commercial where there is waaaaaay too much money but it has to be used so you intentionally hike the cost of everything (highest crew rates, most expensive gear possible, giving the on screen people buckets of money etc)
Establishing that, I'll try and keep it short to not throw a wall of text at you. Basically there are people who manage the budget and if they were doing their job would've said "This is fucking stupid we are not doing this scene it kills the budget". Then they did it anyway and NEVER USED THE SCENE. That honestly screams that they did not actually do the scene, said they did it and it was expensive but are using the cancel story to hide the fact that they just took money from the project.

Vader being Luke's father was not necessary but it added to the plot an extra dynamic while ending Empire Strikes back with not so much a cliff hanger as much as just an ending to a part of the story. Empire Strikes back started with the action instead of ending with it. Reverse from ROTJ. That's what made the originals movies so good. Given that Kathleen Kennedy’s contract ends this year, I don’t think Bob Iger is going to renew/extend it.
Ok so at 5:30 I think it’s got to do with contracts. If you make a contract that protects you from being fired for certain reasons, then you can make as many mistakes until that contract ends and then you can easily lose your job until you managed to renew another contract. Now if a mistake is beyond the boundaries of a contract, then they can cancel it regardless of its protection. I have no idea what boundaries Kathleen managed to get but she’s pretty much in god mode until her contract ends.
