Homemade tire changer

My son and I installing tires on our homemade tire changer I made.Need to make the rim clamp taller for the baring tool to ride on.The first tire we did went on like we were pros.Then this one here was being stubborn.These are 24x11-10 Kenda Bear claws for our golf cart.They are going on some 10" rims I cut in half and widened to 8" then install new centers with 3" backspacing.These are going on our Yamaha G9 golf cart.

for the unknowing it didn't look that hard. I have fought a lot harder on tires. how was you changer made?

maybe you need to lower the rim holder it looks like the way your doing it a major accident could happen,
