Mercury 25XD 25HP Outboard Motor Service Overview

- This customer's Mercury 25XD 25HP outboard motor was brought to the shop for several preventive maintenance items. The gearcase oil was replaced, the water pump impeller was changed, new spark plugs, carburetor cleaned & rebuilt, new fuel filter, and some broken plastic parts were replaced.
This model has some unique "features" that are explained in the video:
* single-action shifter and throttle on the tiller handle
* carburetor fuel primer pump integrated with the choke
* shift rod connector attachment under the power-head

Sir, may I ask you how did you remove that little plastic part with the pin that holds the shifting rod? I have removed that little screw completely as indicated in this vid, tried with a flat screwdriver but apart from coming a bit loose, did not remove completely. I would very much appreciate any help on this!
once the screws out, pull it straight to the right. There's a pin on it that goes thru the shift rod. You may have to try turning the throttle back and forth to make it come out easier.

Hi, Thanks for the video! Glad to finally find a video that works with my 1987 25XD ELH 2 stroke motor. I may have other questions on this type motor if that's ok. I wondered if you had any trouble getting the top of the shift shaft to line up thorough that "s-hook" looking like part of the linkage when you reinstalled the lower unit? Do you have any videos of replacing the prop shaft seals in bearing carrier and or seals on top of the lower unit when you installed water pump impeller? I have a full seal kit for the lower unit seals. Thanks!
I have the same motor but mine is an 87. I've been slowly restoring it and I seen on the choke yours has an arm on it. I think that's one major reason my motor is being a pain in the ass. Lol. Gotta love 2 stroke motors
Change that gray fuel line to automotive line. It will run a lot smoother and more power.the liner inside that gray line breaks down after a season or two and ends up in your carb

Hey man great video I have a 25 horsepower Yamaha I went to replace the control and throttle cable one went on fine I think I moved the throttle forward and now I can't get it to go back any idea what I could have done or what I can do to fix that any help would be appreciated
Great video! I just bought a little boat with this motor on it. It's starts right up and idles just fine. I have a fast idle lever on my remote and it will rev great! But full throttle in gear and it doesn't do much at all. Sounds like a simple linkage issue? What link do I adjust?

I had a similar era Mercury 9.9, power head was made by Yamaha. Looks like that one might also be a Yamaha.
My 9.9 was an amazing motor while I owned it.
good video, I have an engine like this one, it has normal idle but when I accelerate the top piston does not work, it goes back to idle, both work,
I changed the load coil cdi.
Another day at full throttle the engine coughed and both pistons worked, then it didn't work anymore.

I see a metal rod running from the top of the carb from a black plastic lever to somewhere underneath the flying wheel (hope that’s correct English). I have recently bought the exact same engine and mine doesn’t have that metal rod. I do have that black lever which seems connected to the choke. Do you know it’s function? Mine’s on remote btw.
What connector is needed from hose to engine? Standard mercury? The connector looks round in the video.

I have the 1980 merc 25 hp but it has the tillotson BC1B carb on it and apparently nobody has parts for that carb. You have any ideas on where I can find one ??
boats.net has them , but the kit is gaskets only. other parts like bowl and needles you need to order separately.
Looks a lot like my 94. I'm dealing with a stalling at idle and again at WOT. Any ideas? This is my first boat. I do know the primer bulb won't really get very hard and after 3-4 pumps it will start to leak at the plastic connector on the end of the hose that connects to the motor. This piece has a crack in it also. Heard it could be either one of the kill switches or carb needs cleaned/rebuilt. This thing has ran strong for the whole summer till last trip out she left us stranded in the middle of the lake. We were running a pretty good clip and then she died. Took a while to get it to start back up. Plugs are clean as a whistle and has good spark.
I suspect the leak you observe at the primer bulb after three or four pumps is the problem. Air is likely being pulled into your fuel system when the engine is running and that eventually prevents fuel from being drawn through to the carburetor. the engine stalls from lack of fuel. get a new fuel hose/primer and try that.
Bobg Gallagher change gas line and clean carb. I changed mine to automotive gas line. Wow the difference smoother and more power
Thanks, Keith!! I will be getting it out of the pole barn soon as the weather stays above freezing. I will also change out the plugs. What do you recommend, Champion or these NGK's I have heard people talk about? I also thought about putting an in-line filter in the mix also. A friend told me to ditch the fuel that has been in the can since the fall. Said it goes bad after time.
Also, my line has the same connection this motor has on the can and there is the Mercury quick disconnect on the motor side. That quick disconnect has a crack in it. I thought the leak was the o-rings but found it came from the crack. New line, clean carb, and plugs should have it going good like it did at the begging of last fishing season. I was pretty impressed on how this 25 pushed my boat. Always wondered how much better a 40 would push it. That's the max hp on the coast guard tag.

That was my first 25 mercury I ever bought, they are one best 25 merc mainer outbords ever made, I got one of last USA models 20 /25 mercury mairner, 2stroke outbords, I will never part with it, it's never let me down
I just picked up a 1980 mercury 25 hp that had a steering console , and was wanting to convert it to a tiller handle, would you know where I can get a complete kit?
Most of them are tiller so you should be able to find someone who would swap
I have a question for you: I have a 25 xd and the choke knob has failed. There is a little plastic keeper that prevents it from being pulled off, and that little sucker has broken off. Where could I go to get a replacement?....TIM

I own a 25 hp Mercury XD electric start that has a problem with the reverse lockout mechanism. When the throttle is pushed forward the shaft doesn't unlock. Can you give me a diagram or source to understand the entire mechanism so I can troubleshoot it?
Did you ever figure this out? I can see that the lockout rod is not connected on mine. But I don't know what's supposed to keep it attached to the shift shaft. A spring underneath the bent tip perhaps?
FYI everyone I have this motor in 18hp and the NGK plugs I have in mine are BP8H -N 10
the 25xd takes NGK BUHW surface-gap (aka gapless) plugs!

It should be pretty obvious, unless there is something wrong with cam system or in the lower.

Hey my buddy has a 86 mercury 25 Xd stick steer it won’t start up unless you spray starter fluid in carb and won’t idle in low speed or shuts off any tips you can give me?

how do I remove that clear yellow fuel filter? I want to pour out the old gas that is in it? and clean the screen and put it back in?
Tiamu 2011 it pulls out its a ball and socket then its easy to unscrew

Probably needs an impeller kit.
Check the water outlet line where it's supposed to pee out....mine was clogged by some bug that had crawled in there and died.

Remove the bolts mounting lower unit, unhook shifter linkage at top like he showed and pull off
never try to do anything on an outboard you aren't familiar with without the FACTORY service manual. the seals might need that special merc tool, but look in the service manual (obviously dont get the owners manual lol)
At 2:01 when you say that rod adjusts the idle, it does not. Once that throttle rod is set it should not be touched it links the carb and spark together to keep everything in time..The funny looking screw with no head right above the rod is the idle adjustment screw

I have the same motor remote start. Engine start up excellent but will only run in full choke. As soon as I put it to half choke or run it Bogs down & dies. Can’t figure out how to fix it. Any ideas?
Carb has been cleaned many times. Running 50:1 fuel/ oil ratio.
@@michaelperkins3919 starving for fuel. Try getting a full diphram Nd gasket kit from mercury Nd replacing everything.

I have the same exact motor and it’s idling rough. What can I do to find the issue?
I have a 1984 20hp mercury that's very similar to this one. When I first got it, it would die if I tried to idle and was hard to start. My issue was that the mixture screw on the carb was set way too lean. Also, my throttle rod was out of adjustment. It was running like 300rpm in forward gear idle and was supposed to be 700-800rpm.
@@wero905 mines doesn’t shut off but it feels like it’s about to, it shakes and gives off crazy vibration. Haven’t messed with the mixture screw or throttle rod as I’m not familiar with motors.

Also, I paid for a 1 yr subscription to Clymer.com to obtain access to their version of the service manual for these models. It's been helpful, but the manual is sort of hard to navigate. My motor is the first outboard I've ever had. Its been a fun learning experience, but kinda sucks when you can't find anyone to help you. If you get that manual and go through the tune-up steps it should help you diagnose your issue.
I'm no boat mechanic so I may not have the perfect diagnostic flow chart, but I would verify you have fresh, clean gas properly mixed with 2 cycle oil, verify your fuel filter is clean or just replace it because it probably needs one anyway, verify you plugs are sparking maybe even go ahead and change your spark plugs and wires, verify your motor has compression by renting a compression tester from your local auto parts store, make sure your carb is set properly. Thats all pretty safe, easy stuff to check. Just search for some videos on those topics. That clymer manual has instructions on how to do all of that.

Ralph Kluge my 18hp looks exactly the same and it uses NGK BP8H-N 10 I know as I’m changing mine out today.

@@ralph9987 NO! This one takes NGK BUHW don't use bp8h! those have extended tip and will smash the pistons!

It means extra duty
Longer vanes on the impeller and stainless steel water pump. Xtra durable.
84 and 85 were the only years they made the XD in 18 and 25hp. And the parts are identical as far as I can tell.
