  • In the early 1990s, Sega of America was on the rise, capturing the hearts of gamers with the Sega Genesis and iconic characters like Sonic the Hedgehog. At the helm of this success was Tom Kalinske, a visionary CEO who revolutionized the gaming industry. However, behind the scenes, tensions between Sega of America and Sega of Japan were mounting.
In this video, we consider the controversial story of how Tom Kalinske's decisions and actions led to a rift within Sega, ultimately contributing to the company's struggles in the console wars. Was it a case of corporate betrayal, or were there deeper issues at play?

It's obvious Nakayama only cared about the Japanese market, he didn't care what happened to any other market outside of that. In the end he pay the ultimate price and had cause Sega's downfall. Sega's other president they hired after Tom Kalinske, Bernie Stolar was also not that impressed with the Saturn and when making the Dreamcast, he too was also planning to make Sega's other games into multiplatform games instead of being exclusive so games like Crazy Taxi, Skies of Arcadia, Phantasy Star Online, and ChuChu Rocket were going to get ported to other platforms in addition to getting Dreamcast version. Kinda make sense for Sega to fired him before the Dreamcast launch to prevent that from ever happening and then Sega made the boneheaded decision to end the Dreamcast for good thus making it happened anyways. Skies of Arcadia got ported to GameCube, Phantasy Star Online got ported to Xbox, Crazy Taxi got ported to PS2, and ChuChu Rocket got ported to the Game Boy Advance.

thing is, it's not just Sega of Japan fault when in reality it was the fact that American retailers forced Sega to prouduce handreds of tousands of units from software and hardware, with Sega paying money to all the stock that would go unsold, and with a very little amount sold, this costed the company billions of dollars from 1994 to 1995, and to 1996 , and it's specifically due to Sega of America clinging to the Sega Genesis and even Sega's of Japan willingness to help them rather than simply moving to the new system, hence why the 32x exist,
if I were to tell you even more information, than I would tell you that EVEN Sega of Japan CEO Hayao Nakayama was PROUD of Sega of America's success, YES they did not listen to the American branch, but that's only due to money losses of billion of dollars, and that Sega of Japan spent TWO YEARS of blood and sweat working on the technology of the Sega Saturn technology, only for the American branch to tell them to throw all that away just because they had a deal with Silicon Graphics, as well as the fact that it was SONY OF JAPAN and Ken Kutaragi who refused to work with Sega of Japan due to Sega's technology lacking in terms of power compared to theirs, as well as demanding a measure of control that was too much for Sega to give, hence a that console collaboration between Sega and Sony did not come to fruition, and the fact that most high quality games did came from Sega of Japan, and even from japanese developers in general back in the 90s, specifically when that there was good wwestern games there and there, western developers had a long way to come up until 2000s, a problem that even Sega Technical Institue had, proving that Tom Kalinske did not had that much eye when it comes to quality game design
if you don't believe me , than here is my answer for you
watch a video called "Sega FY 1997 - The Slow Death of a Titan" it's a video that explain some of the hidden truth behind Sega of Japan and Sega of America's failure that explains why the japanese branch needed to interfere, specifically from 54: 02 of that video up to 1: 00 14 of the video to realize the truth, even though you'll still have to watch up until 1: 05: 02 of it for a better understanding

It’s worse than that. I believe they were actively sabotaging Sega of America to appear more successful. I saw something (article or video) from somebody from Sega of Japan Blaming terrible development for the Sega 32x’s failure, but if you look into the stories for actual developers from the 32x, there are a lot of stories of the dev kit being physically fragile and constantly breaking. I heard a story about a guy who had to replace his broken dev kit, so he flew to japan himself to pick it up, and somehow just from the plane flight back to America it broke. I also heard about a X-Men game for the 32x that was cancelled because the dev kit kept breaking, so they gave up.
One of the reasons why I really don’t like Sega youtubers, is because they all tend to be Sega of Japan apologist no matter what. They are a great resource for FACTS and information about Sega, but suck at interpreting it, because their biggest concern is making Sega of Japan look good.
Even they story behind the Sega Black Belt and Dreamcast is insane. I saw a picture of the Black Belt, it looks like a Dreamcast. You tell me. How is it possible that a console that was in development long before the Dreamcast looks like Sega of Japan’s Dreamcast? but the Sega of Japan youtubers will look at that and say, “I‘m glad the Black Belt failed or we wouldn’t have got the Dreamcast”. Aside from the chipset of the Black Belt (which was rumored to be more powerful and compatible with software than the Dreamcast’s chipset), the only thing I believe Sega of Japan added to the Dreamcast that the Black Belt didn’t have was the VMU, and that makes since because Sony has just had success with the Pocketstation for the PS1, like a year or 2 earlier.

One strange note; the 32X was placed upon Sega of America. As Sega of Japan wanted something as a buffer before the Saturn was released to compete with the Atari Jaguar.
What’s wild is they were threatened by a console that might’ve sold a million consoles.
After all of that they released the Saturn six months after so this buffer period that Sega of America thought would be at least a year ended up half of that.

Tbh Kalinske always bigged himself up at the cost of other people and pretends he had nothing to do with it, the leaked papers from SOA say nothing about SOJ interfering in their operations if anything they demonstrated that it was SOA themselves that didn't know what they were doing and their only idea was adding sports titles, and though being wholly supported by SOJ in most of their ventures (like Kallinske's beloved sports titles) they ultimately struggled with developing on the Saturn and the games they came up with in SOA were considered of inferior quality to Sony's.
The 32X was ENTIRELY the brainchild of SOA, SOJ had nothing to do with it and it was barely even sold anywhere outside America, the 32X came about because Kallinske thought the Saturn was going to be too expensive and he wanted to hang on to the Genesis customer base, so SOA came up with the 32X and convinced SOJ to make it.
In fairness Kallinske was right, the Saturn did end up being too expensive but nothing Kallinske did ever helped the situation, releasing early was not a smart decision, focusing all efforts on a single genre (sports titles) was not a smart move and Kallinske's leaked emails provide no real mainline strategy other than cutting the price more and more, to the point where he did clash with SOJ due to wanting to sell the systems at a loss, considering revenue for SEGA had been low since 1994 this was obviously a problem for SOJ.

Not correct. 32X was a Sega of Japan ordered project for SOA to conclude and be used to extend the life of the Genesis against the Jaguar (64 -bit, or so was thought) and other competitors , until the Saturn was released. SOJ thought the Saturn would be finalized in 1, or 1.5 years time but after the decision to slab the same chip twice in it , instead of developing a better chip, shortened that to 6 months. Thus the short death of the 32-X and discontinued support for it, and the rushing of a good but expensive Saturn with no library of games, (a real Sonic, Ecco, Streets of Rage, etc) made consumers confused.

    • @liquidsnake6879
      @liquidsnake6879 Před 21 dnem

@@unassailable6138 It was only ever marketed by SOA, it was driven by Joe Miller who was a VP at SOA, it was barely released as i mentioned anywhere outside America.
SOJ and Hideki Sato were involved in the concept initially of a cartridge based 32 bit system (Mars and Jupiter) way back since early 1993 at least but really it was SOA that grabbed Mars with both hands and decided to actually turn it into a real product.
Nobody at SOJ was concerned with the Jaguar the only SEGA documentation that even mentions Atari is from SOA, Atari had never had a foothold in Japan to begin with, only SOA had concerns regarding the Jaguar.
For reference the Jaguar sold about 3,000-5,000 units in Japan, the 32x sold over 200k units there and it's by far SEGAs lowest selling hardware in Japan.
SOJ did not "order SOA" to complete Mars and launch it, they did it of their own volition and drove the product themselves, SOJ was involved in designing it at a technical level, since SOJ housed the hardware design department of SEGA, they definitely rubber-stamped it.
But the overall idea of a 32-bit add-on for the Genesis was all the brainchild of Joe Miller and SOA

Kalinskie actually got fired from Sega.
That’s sort of what he has always maintained in interviews. The book console wars was based on private interviews with Kalinske and his associates.
However we’ve never heard Japan’s side of the story….until now, and they’ve come bearing reciepts as they say.
Essentially, Kalinske got sales of the Genesis up, but at a huge cost to Sega. Cutting the price of the Genesis, his nonstop marketing, and unfavorable deals with wal-mart and target all got the Genesis out there and into people’s homes, but Sega lost tens of millions of dollars to make that happen.
I think Kalinske was banking on the idea that the Sega Genesis was going to be around for years to come as a lower cost alternative to newer consoles like the Saturn or PlayStation. He saw a future with the Gensis and 32X as “entry level” videogame devices for the masses, which could then be adorned with endless accesories and software….eventually allowing it to turn a huge profit.
I dont think he realized what everyone knows now: when new consoles enter the market the consumer and game developers move on together.
Sega of Japan wanted Kalinske to drastically cut back costs at Sega of America. They wanted to close all the divisions they expanded into, and probably demanded he end his relationship with big box stores that had buy back policies that were crippling the company. If Sega had unsold goods sitting on the shelves, like the 32X for instance, then they were required to buy those goods back at massive loss.
Kalinske likes to maintain that Sega ended their relationship with these big box stores because of the surprise launch of the Saturn, but I strongly suspect Sega of Japan actually ended the relationship with big box stores deliberately when they finally ascertained the cost of doing business. This is probably the real reason why the saturn and Dreamcast were never sold at stores like walmart or target.
In the end Kalinsk was unsuccessful in his late stage measures to keep Sega of America from losing money and so he was asked to step down….which is how corporate executives are cordially fired….and he was replaced by Shoichiro Irimajiri, the former vice president of Honda motors.

Ya know... I need to look into Katz. I'd heard a good deal about him across the several video game books and podcasts I've listened to, but, of course, I focused on Kalinske for Sega and sort of just meld those two together.
We missed out on some GREAT Japanese games all around, for sure, and the saturn makes that wildly evident.

Even with the files that leaked a year or so ago it’s still evident that Tom was doing the right thing. The main points against Tom being SOA pushing for the 32x and the massive amount of stock going unsold. That was retailers puttingSega at a disadvantage to make sure they had sufficient stock. It’s still evident that SOJ wanted to focus on 2D regardless of the market beginning to obsess over 3D gaming and it was still SOJ that launched the Saturn ahead of schedule before anyone was ready for it or even aware of it making it dead on arrival. Tom was always the one that pushed for a lower price point too. I bet as a business man he knew they needed to price the Saturn at $299 but Tom was so done with the company at that point that he let SOJ find out for themselves. I don’t blame him!

thing is, it's not just Sega of Japan fault when in reality it was the fact that American retailers forced Sega to prouduce handreds of tousands of units from software and hardware, with Sega paying money to all the stock that would go unsold, and with a very little amount sold, this costed the company billions of dollars from 1994 to 1995, and to 1996 , and it's specifically due to Sega of America clinging to the Sega Genesis and even Sega's of Japan willingness to help them rather than simply moving to the new system, hence why the 32x exist,
if I were to tell you even more information, than I would tell you that EVEN Sega of Japan CEO Hayao Nakayama was PROUD of Sega of America's success, YES they did not listen to the American branch, but that's only due to money losses of billion of dollars, and that Sega of Japan spent TWO YEARS of blood and sweat working on the technology of the Sega Saturn technology, only for the American branch to tell them to throw all that away just because they had a deal with Silicon Graphics, as well as the fact that it was SONY OF JAPAN and Ken Kutaragi who refused to work with Sega of Japan due to Sega's technology lacking in terms of power compared to theirs, as well as demanding a measure of control that was too much for Sega to give, hence a that console collaboration between Sega and Sony did not come to fruition, and the fact that most high quality games did came from Sega of Japan, and even from japanese developers in general back in the 90s, specifically when that there was good wwestern games there and there, western developers had a long way to come up until 2000s, a problem that even Sega Technical Institue had, proving that Tom Kalinske did not had that much eye when it comes to quality game design
if you don't believe me , than here is my answer for you
watch a video called "Sega FY 1997 - The Slow Death of a Titan" it's a video that explain some of the hidden truth behind Sega of Japan and Sega of America's failure that explains why the japanese branch needed to interfere, specifically from 54: 02 of that video up to 1: 00 14 of the video to realize the truth, even though you'll still have to watch up until 1: 05: 02 of it for a better understanding

We had all three consoles (as kids because there was a lot of us and me and my siblings were all teenage aged and could work) and despite the lack of software the N64 could pump out the best visuals of the three at the time, bar none. I think Nintendo cast some voodoo on Sega. Nintendo magically winds up with the chip that could have easily eaten their lunch had it been in the Saturn. This is an amazing tale. • @GMMXX80
    @GMMXX80 Před 21 dnem +1

Uh..... The way I heard the story was different. I understand where Sega of Japan was coming from, though. It was a pride issue. The Japanese wanted to be taken seriously, they wanted to be competitive in the world market and seem like a powerhouse in the world. What Nakayama didn't understand what Tom Kalinskis success reflected on Nakayama. Kalinski would make Nakayama look good. Nakayama had it right at first when he brought on Tom Kalinski. One of the mottos of business is: You don't have to be smart in business to find success, you just have to surround yourself with smart people. Nakayama and his Japanese crew couldn't handle the US market could do it better, but that's just how it is, Americans know how to market. Our quality sucks (Ford, Chevy, Harley) but we know how to take a dump in a box and mark it guaranteed or sell a ketchup popsicle to a woman in white gloves, we can sell that piece of crap and make people believe in it. Japanese are the opposite, their design and manufacture is superb but their marketing is trash. (PlayStation vs Xbox). Xbox are crap and fail on you, but Microsoft's strength has always been marketing. PlayStation? Quality hardware "What do you mean Doc? All the best stuff is made in Japan." But PlayStation's marketing has always been weak, who knows what the issue is. So, that's the thing, Nakayama couldn't accept Tom Kalinski's success as his own, which was a shame.
Uh, which takes me to Silicone Graphics. Success in the business world is networking and making friends. I don't think Tom Kalinski was friends with the guy prior to his "betrayal". SEGA had companies seeing Segas success and wanting to get in on the market, they went to Sega asking Sega to be a part of Sega. Japan already had Saturn going and, again, due to pride didn't want the US outdoing them and.... Ergh, I couldn't remember her name and it threw off my train of thought so thus could be scattered, but Ellen Beth Van Buskirk stated she felt Sega of Japan employees were tired of Japanese Executives coming into their offices and being pressured and questioned, to the point of embarrassment, why they weren't as good as Sega of America. This was a problem that existed even as Sonic the Hedgehog was birthed so, I can see where Sega of Japan was coming from, but as I understand the story to go, Silicone Graphics approached Tom Kalinski and said they had a new chip they felt would be perfect for Segas new console. Kalinski tells Nakayama about it and Nakayama, probably again wondering if the Americans are going to outdo him, he wanted to see where they maybe were falling short. Nakayama shuts Kalinski down and gives him a really lame excuse that "it's wasteful of too much silicone". The guy at Silicone is feeling pretty crushed and Tom has some empathy for the guy and says well, there's this company called Nintendo. The thing is, Tom was actually buddies with Howard Lincoln before his time at Sega, they knew each other but the rivalry between Sega and Nintendo did funny things to them. Anyway, that's my understanding of the story, that Silicone approached Sega and Nakayama shut them down so Kalinski, wanting to see Silicone succeed, because Kalinski has nothing against them, Nakayama and a jealous Japan does so, Tom made a friend in the industry that day. I think Tom was getting burnt out on Sega too, he was taking the heat for a lot of Sega of Americas issues seen by Sega of Japan. I think Tom was shocked Olaf Olaffson didn't approach him first but instead talked to Steve Race. Race probably did a lot of the negotiations and middleman work between Sega and Sony with the Sega CD and other partnerships but, again, Nakayama overrides the decision to partner with Sony, Sony goes their own way and Nakayama probably ate his words that day. Of course, once Kalinski was gone and the new CEO of Sega of America came in, Okawa wasn't any easier to work with and SOAs successor to Kalinski didn't last long and was gone before the launch of the Dreamcast leaving a Peter Moore to helm the launch of the Dreamcast. So, that's my understanding. There wasn't a very deep relationship, it was out of nowhere that Silicone who knew of SEGAs success came to Sega with a chipset Tom saw as revolutionary and because S.G. was trying to take care of Sega, Tom wanted to take care of S.G. and not leave them out in the cold. The only competition or other place they could go was Nintendo.
I'd also add that even Sega of America had their own problems. Kalinski knew the success of the Sega Genesis name so everything associated with and grew off of that was a good thing for him, starting over made him nervous and he knew that with his experience with Barbie, that it had such a strong presence in the consumer culture that leaving it behind was absurd to Kalinski, the name was far too strong and he felt the same with Genesis but, that's not how the industry worked, the Saturn was inevitable and had to be, Nintendo was doing the same thing, they were getting the Nintendo Ultra 64 ready and were nervous by PlayStation's success, they knew Sony had been scorned and knew their reputation in the consumer electronics world and to this day, maybe, are still regretting it, who knows but then HOWEVER! SEGA of Americas flaw is really surprising. SEGA of America had to approve any game coming out of Japan and localized in the United States. This was difficult because very few Sega of America staff spoke Japanese and vice-versa so translating games into English was expensive and time consuming, thankfully we got at least some of the games courtesy of Working Designs but so many good games for the Sega Saturn were left in Japan American gamers never saw. If the Saturn would've had a better launch, meaning Japan being patient and making sure stores had solid stock, the price was at least $50 cheaper, Sega has a Sonic game for Saturn, and more of the Japanese games saw localization, Sega would still be here today but, nope. SEGA of America restricted most of Sega Saturns best games only the Japanese had but, again, organization problems where the language barrier caused issues. To this day, you see companies learned from Sega making sure overseas and Stateside divisions got along and were on the same page. Had there not been so much animosity between the two, yeah, I guarantee you Sega would still be around today. But, Nakayama was a paranoid dictator and Okawa was a ruthless dictator as well so, there ya have it
