    I use your foam when I 5s my workbench and toolboxes. Pricey but decent enough stuff. Good idea with the finger pulls

    Paul, I think we need to challenge all of those interested in Lean who use Kaizen Foam to find a new way of doing this. By the way, I've not done it /used it yet.
    I looked at the prices of Kaizen foam and it is expensive. It feels like there is a HUGE opportunity here. There is waste in cost, waste it time of cutting it out and maybe waste it material - we would throw out all the foam that was cut out, right?
    What if you could seal each tool in shrink wrapped plastic. Put them in a tray, spray or pour the foam. Once it hardens, pull the tools out and unwrap them. Tools would be perfectly cut out. (Maybe you could have a few half moon - fingers) to put on the tools before you do the foam.
    If you change tools and have to redo it, ideally the foam could be melted and you could re-pour it?
    There must be a way to make this foam less expensive, right?

    i suggest using a small knife for an acurate cut in rounded lines and for small items. another suggestion will be making the cutted area beter finished. this i did using a torch on the cutted area and press in down with a scrap metal rod. thank you poul for giving me hours of thinking how to improve my facility. peace.

    Awesome vid. I want to make one for my hilti hammerdrill today. I have a couple really nice hilti cases. But their not designed for the tools/bitts/batteries I want to put in them. At 100 bucks a case, this is a great alternative to buying a new one. Red shadow will look really cool I think. Awesome tip on heating up the tools. I just gotta find some foam now. 👌

    We here call it EPE foam…is it the same that u are using in the vid?

      @B Pet Our foam is EPE. Kaizen Foam is unique because of the fused layers of foam, making it easy to pull apart layer by layer.

    Great video. You did a great job on this. You make it look so easy. But I wonder how much practice it would take and how many pieces someone like me would screw up!

      Trust me I literally just did it tonight, and it's really not layered. Tried to put my nail gun in theis stuff, it nothing like you think

      I got good results, but it was a PITA. I pulled out some of the foam and realized it wasn't going well, so I put a spiral router bit in my drill press and flattened the bottom of my tool recesses. It's not perfect, but good enough.

    I just used this recently. I think the adhesive between the foam layers could be weakened to make peeling back cutouts easier. I mean, why make it a strong bond? It's not like hand tools sitting in a drawer really need the glue strength. Think about it.

      I get that after using it a dozen of times, the methodology will get easier, but even looking at that heavy glue bottle hanging, I just don't see how a slightly more user-friendly separation will somehow make it weak enough to let the glue bottle sink through. I can't be the first to talk about it, because a lot of the other CZcams channels mention needing to get the hang of it.

      You're right. It's not a perfect product, but it's a very good product and for what it is and at such a great price, you can't beat it.

    This is a nice looking product, however this and a few other things could use mild redesigns to truly maximize on design by addressing features which were (while inadvertent) clearly overlooked.

    I bought 2 packs of black on yellow kaizen foam and it doesn't peel like that at all, it's glued together and inconvenient to make the places for tools. Be aware

    Do you have cleaning procedures for the foam?
    If you have grease on your tools or if you use it in the house and have wet utensils going back in the foam do you have problems?

    Will spraying the tools with oil to prevent rust hurt the foam at all?

      Other than leaving some oil on the surface of the foam (for easier insertion and removal of the tool from the foam =) ) - no not at all. It is a closed-cell foam meaning that liquids will not absorb into it, but rather just stay on the surface. So you can spray it with a hose, dump a bottle of oil on it, or like me - the owner of a carport - oil or use “mold saver” all over your tools that you store in the foam!

    wouldn't the cut out eventually get enlarge over time and tools will just fall off the wall?

      That's a great question...it depends.
      If the tool is unusually heavy, it's possible, if you don't cut it in tightly. But to be quite honest with you, we use it on vertical surfaces everywhere in our facility and we maybe have one or two tools that will occasionally fall out because we did not cut it in snuggly enough. In those rare cases, we simply use one of our magnets embedding it in the foam and the metal part of the tool snaps to the magnet and stay securely indefinitely.

      Scott Rankin Yes a huge difference is finally layered an 8th inch thickness is so that it can be pulled apart at different depths easily

    was on the website looking at the foam, the size of the sheet is 2'x4', is it made any longer than that? 2' is more than what I need for width so I would be cutting it down, I just need another 6" of length so can pieces be glued together to accomplish this?

    Can't you just get polyurethane foam in big sheets in different thickness and do the same thing? Than use a spray on glue to glue the different sizes together?

    Love Kaizen foam but it sucks when you have hundreds and hundreds of tools to cut out. Also stinks when you change or upgrade tools and then you have a space cut out for the old tool that isn't the same as the new tool. Even with these slight drawbacks I still love the stuff.

    I wouldn't recommend heating the hole cutter with a blow torch, it probably anneals the cutting edge, making it less effective and shortening its lifespan

      Rockler stocks the black foam, and you can see if there is a Rockler near you to avoid shipping. For a white backing underneath, you probably don't need to use special foam - anything white will do. E.g., glue white paper to cheap foam mats from Harbor Freight.

      I use wood or metal for long term heavy duty stuff & the blue foam sleeping pads from the camping section held together with spray adhesive for stuff I don't want to ding up.
      You can cut the lids off the plastic boxes a lot of tools come in & glue or screw them in a drawer.

    If you're thinking that this product will allow you to countersink something and pull up the layers, producing a clean and even result at the bottom of what you cut out, think again. While this certainly has it's place, those layers do not pull up in an even, smooth, predictable, controllable way. If you have something slightly larger sized (a few inches by a few inches) that you want to countersink, and hope to get a smooth, even, professional looking bottom in the area you cut out, you will not. The foam fractures in all sorts of ways as you try to pull it up. It is far from being as easy as these demos show if you're working a larger area.

      FastCap Plow, pull, cut, vacuum, pray... it doesn't matter: the layers do not separate and remove in an even, clean manner if you have a larger area to take out. Here's a challenge for you: show us how you can create an even, smooth bottom to a countersink of say 6"x6" or 8"x8" size. Maybe you'll have some technique we haven't seen yet. I've watched all your videos multiple times, and while it's great for the kind of small-area cut-outs you show, it's another issue entirely to remove it over a larger area. That's not saying it's a bad product. Like anything, it has it's limits and I'm just pointing one out.

      if you need a clean look layer why not get a thin sheet and do the cutout on that then stick a second or 3rd sheet below that one to give you the depth you require

    I must say though please use an LEV on the copper burning tool. The fume you will be breathing with be bad for your health. Apart from that, please post more!

      I agree. Along with practicing a lean and organized work space please also practice hand and finger safety. Excellent product idea. I will be looking into using this for my shop toolbox and road call toolbox as well.

    This is a crappy foam. It’s supposed to ‘peal-off’. It doesn’t! Don’t waste your time and money with it. I will never buy this!
