    There are different 18650 cells. One type is optimized for capacity (e.g. notebook battery) and the other type for high current (e.g. cordless screwdriver). The cells for notebook batteries are often only certified for 2 or 3 amps and cannot deliver much more. Look at the datasheet for these cells. The BMS module cannot protect against current overload here. It is designed for much higher currents (here 25A). It is also not the task of the BMS to serve as a replacement for a charge control. The BMS is an emergency disconnection, which occurs in the event of charge control errors. NiCd and NiMh use completely different charging electronics. The chargers are not compatible with lithium cells.
    Yes, you can convert the drilling machine to 18650 cells. All you have to do is: buy the right high-current cells, buy the right BMS for these cells, buy the appropriate charger and possibly modify the control electronics of the machine. Or buy a new cordless screwdriver with a lithium battery for a little less money :-)

    I have the same project in mind but the original capacity of my batteries are ~60W, so I was going to use 6x 18650's (also about 60W) and I was going to use a adjustable boost converter to maintain the input/output to and from the 18650 balance board (so it can be charged and discharged at optimal ranges regardless of battery discharge). Finally happy to see someone used a BMS on their battery build.. most I've seen implement inconvenient and unsafe charging methods. Thanks and best!

      Saverio Mallardi Non-balancing charge circuits do not actively unbalance cells or charge unevenly. They just don't compensate for voltage differences which gradually accumulate due to very slight differences in the cells themselves. Mainly however, the BMS helps with charging. Without one, you basically need to charge them in an external charger (which has BMS technology in it). I want to use the multi-chemistry charger I already had, so a BMS is required so I don't have to pull the batteries out each time or have a separate lead and charger (which I just don't like).

      monghuz Late response I know, but I use a multi-chemistry charger that came with my newer Craftsman set. so that I can charge my older NiCl batteries, newer Lithium batteries, and old "dead" NiCl batteries upgraded to Lithium 18650's. It's working good so far.

      Thank you for your answer, i've recently changed, like this video, a battery pack ni-cd to li-ion, i used initialy 3 18650 3.7/4.2 volt but the charger gived me 17.5v more that 12.6 needly. for don't to risk i had included another 18650 for 16.8v total for stay more happy, if i'd included 3 18650 only with the voltage of the charger what will can happen Thank you again

    Nice video... I was thinking about to change the batteries of my drill because I'm tired of NiCD self discharge problem. Every time I want to use the drill, the battery is dead and of course have a big memory effect, so the battery last much less than before.
    With this trick the batteries will have no memory effect, and will have less self discharge and more capacity (you can get batteries of 3Ah and is much more than the original 1.2Ah)

    Hi nice video i was thinking the same batteries that i could replace my nicad. But my question is can i use the batteries without the protection board i have a nicad charger with the incator of knowing when the batteries are full. Because i can remember that when its new with my nicad battery will go a fast charge and the battery heats up and then indicates full and the charger stops charging the battery when its full.     I just replace with brand new nicads, like for like then everything is as it should. My last battery lasted me about 4 years so if it costs me say 12 to 15 pounds sterling every 4 years i'm fine with that, plus the newer nicads i replace my old ones with had more capacity, just that it takes a little longer to charge up to full. Sure, old drills with nicads are heavier but thats fine with me.

      @@CMCdiy I have a circa six year old Bosch professional series (blue) cordless drill with an 18V NiCd battery (fifteen cells) and the torque is awesome. The battery weighs 700 grams for the cells alone, perhaps 800 grams including the battery casing. The huge torque means that it is drawing high current from the battery at high torque, and it seems a little unbelievable to me that a little thing like that could actually deliver an equal amount of current :-) But I might try this because one of the two batteries I have is dead. I will have to use a four cell version of the Aliexpress board to get a voltage that is at least close to the 18V nominal voltage of the fifteen NiCd cells. One can also get the cells in Aliexpress cheaply, their quality will be a mystery though.

    I have some concerns. 1. A NiCd charger is totally unsuitable for lithium batteries. 2. The old 12 volt NiCds were really 12 volts. Lithiums are 3.6×3=10.8 volts. The 12 volts is a peak reading off the charger and will quickly drop to 10.8 after breif use and stay near 10.8 for most of the discharge. Old Bosch 10.8 lithiums were later rebranded as 12 volt to compete with the competition. In Europe it is still 10.8 volts..Decent NiCds are 2 Ah and you can get almost twice that out of directly interchangable NiMh. What are these cells? If I were to go through all that trouble I would use new cells, not salvaged. They are not very expensive.

    Hello, i did this project but my Bosch Drill doesn't work when I push the button faster, looks like the BMS can't handle the instant voltage i guess?. If I push it slowly to the max it works properly. Where's the problem here?

    bosch consumes over 10 amps, those batteries only resist to 2c, ie 3-5 amps

      Then use LI-PO batteries instead LI-ION. Some batteries are able to discharge at 20A and some BMS can handle up to 25A.

      @@XxXnonameAsDXxX Yeah, after research I've seen that is enough to use High current batteries like Samsung or two groups in paralel. I've recycled the batteries from an old laptop, and I've changed my dill NiCD batteries with two groups of three batteries from that laptop. After more than a month they still in 12.1v, and I've used the drill without problem.
      Old NiCD batteries were always discharged and now the pack have more less x3 of capacity.

    Low discharge batteries will not work well. you need high discharge batteries! Bet it runs flat quick.

      Ignorant person with too limited knowledge. Wrong type of cells for motor that can draw up to 20 amps impulse. just a useless video. Bad isolation too. Highly NOT recommended

    Hi, I had done the same project like yours to my bosch psr 12 drill with my old laptop batteries li ion 18650. But when I try to use drill if I push full speed it starts to turn but stops suddenly. If I push slowly and speed up it works but batteries charge end in a few minutes like 5 minutes. Is it normal or I have done something wrong?

      Cells of laptop are steady low current type. For drills a high surge type is needed like the 15Q or 30Q from samsung. Expensive cells. Motor draws up to 20 amps under load. Laptop cells can deliver at best 4-5 amps

    Hi. I have the same drill.
    I bought new
    batteries 2200mah. When i solder them together on bms board i think i have a problem.
    When i pressing switch on a drill slowly she start rising rpms and work great. But when a try to press that button quickly she make one slow turn and stops. So i must start with a little bit slower rpms. When she start spinning there is no problem. She nave strength.
    Btw, there is one small resistor in the battery housing. On the place which is connected to the one plus contact of battery (one plus contact is on left side, and other is on the back side) . Should i remove that resistor?

    Hi, thanks you for an awesome video! Finally found an understandable way to give a second life to my Bosch PSR12... It works now, but as a screwdriver. I once tried it as a drill and 2mm in the wood hole with a 1mm drill it started giving a smoke and I could only start it once more and one could see like a fire inside the motor. Then it was just starting for half a second. After it cooled down it works again, but as a screwdriver.. Can you tell me what's wrong? I could easily drill before with Ni batteries. Now I have Samsung 2500mAh 25A 18650 batteries

      2 years later parallel or series? Parallel would keep the voltage the same while series wouldn't and it would increase the voltage.

      What if the current from original charger is too high? What regulates current and amper?

      @@kresimirpranjic4898 The current of the original charger is too low (I think that 0.5A), and the batteries are able to handle this without problem. Even are able to handle much higher charge current, for example: 18650HG2 batteries are able to charge at 1.5A and up to 4A in fast charge. NiCD/NiMH batteries handle much less current and that's why they need about 8-14h to charge, while LiION can charge in less than 1h.

    Hi thank you for this video I have 2 questions:
    1) what about the discharging...I mean lithium Ion Batteries must not be discharged under certain voltage. Did the electronics that you put control the discharge?
    2) I have an electric broom and I would like to do the same. Is 18V - 1800mAh. I think it doesnt matter the capacity, it will affect the duration but about the voltage could I use 3.7V * 5 = 18.5V?

      1. You really need a charge-discharge protection for lithium batteries. you need protection for 5 cells, it's here goo.gl/7oFLhU.
      2.True, cell capacity affects the operating time for your electrical broom. , and the voltage does not affect it because it is not too high above the normal value.
      For high drain lithium 18650 visit goo.gl/h3xRKZ
      Battery voltage: Li-ion
      Over voltage range: Maximum voltage 4.2v 5 * 4.2 = 21v
      Nominal voltage between 3.6-3.7V 5 * 3.6=18v
      Over discharge voltage range: Minimum voltage 2.3v 5 * 2.3 = 11.5v

    Hi, great job! I have made myself a 3s2p Li-ion replacement battery for my cordless drill (exact same model). All of the cells were precharged and balanced at 0.01 v diff. Hooked it up to the drill, when i press the trigger the voltage drops to 0 at the discharging terminals of the bms. The bms is rated for 60 amps max. Do not think it reached that high. The drill works fine with former battery pack. Rotor not in sort circuit. Can you please send your opinion on that could it be? Playing with it I have noticed that if I jerk the trigger really quickly it works on full throttle. No more voltage cut. But no low speed, only full throttle. :(
    I think its because I have disconnected the resistor from the terminals of the battery pack. Could that be the problem?

      Older and less powerfull drills (the cheapests) works with 3s. But not this one, at least not for me.

      18V = 3.6V per cell = 5s battery pack, meaning 5 Li-Ion cells in series. You're going to need another BMS, because the one in this video is for 3s only. You can see that at 2:13

      Richard, correct me if I'm wrong.. but if you you a balance board with boost converter.. shouldn't you be able to use the same charger? I have a similar project in mind. Thanks

    Why did you Leave the original battery inside? Is there a specific reason? My second question is on my batteries of the drill it reads ni-cd 1.2v SC 800 Mah and in total there are 15 batteries so how many lion batteries should I use with bms and it must be bms 3 or 4? And it must be 20 ah?

      If you suspect the battery is already dead, consider "shocking" it first or using another battery to charge it up.. then try it on the charger first before spending money and time on this project. It's fairly likely you can revive your batteries.
      Usually one of these three things happen, in order of what you should try: 1) the battery has been discharged to much for the charger to charge it, in which case you can top it of with another battery, 2) there's corrosion or crystals forming, which can be broken up by high voltage shocking (watch a CZcams video lol), 3) your battery is actually toast (probably just one or two of the inside cells) in which case do this project.

      Using cells from a laptop battery doesn't work because they are low drain cells, the drill will spin up but have very little torque and stop under mild load.

    Your bms is rated as 40amps max. But cells not rated for that. Did you use it or you just showed how to do it?

      A 18650 unloaded battery has 2.5v, a loaded cell has 4.2v, two cells have 8,4v.Try a single cell.

      Hi Gabo,
      A charged Li-ion cell has the value of 4.2v × 3 cells = 12.6v, a unloaded cell has 2.5v × 3 = 7.5v.
      A ni-cd, the maximum voltage is of 1.3v × 10 batteries = 13v. and discharge it reaches 0.80v × 10 = 8v.
      Is no significant difference.

    Help me out, i have the same BMS and drill. When the dril is rotating slow is ok. If i hold it it will go off. When I push the button full it's also going off. How to fix it.

      Me too. Same batteries, board and drill. Too much torque and it stops (over discharge probably). Have to take out and put back the battery. I've ordered 3s40a & 3s60a to see if it helps! I tried the capacitor on the battery suggestion but that just froze the situation when it stopped.

      The 16v battery from the other drill is on lithium?
      If it's on lithium, you can use the 4 Li-ion cells, but also with the PCB protection module

    Я ставил такою BMS. Она не отключает аккумулятор не при низком заряде не при высоком. А ток отсечки 40А такие аккумуляторы врятли могут выдать. Так что от ее практически нет толку.

    Hi Friends, here I want to correct a mistake or a deception. You cannot operate charged batteries with batteries from products such as laptops. Because rechargeable screwing is a High Amperage. Do not look that it works in idle way, You can not do any screwing When the tool comes into power, that is, when it starts to pull the required ampere is not enough to turn the screw can not turn. There are 18650 batteries produced for this job, for example, batteries that provide current (instantaneous 30A).       really? that tiny motor doesn't draw near 30A it draws max like 9 A when under a heavy load. + the BMS is 20A so you are pretty wrong there bud. if it would draw 30A constant when under a very heavy load the motor would burn out in an instant

    IF YOU FAIL TO USE THE BOARD THAN YOU WILL DESTROY THE BATTERIES the first time you charge, Li-ion will not accept even .01 volt of overcharge voltage. The instant it goes above it's rated voltage it becomes a "boat anchor" . Charging Li-ion in series with no regulation is suicide

    Dangerous. Don't do what this video shows. Laptop cells are not rated for such high current. Furthermore, ni-cd charger is not adapted to li-ion batteries. It should be modified. Risks are that the battery catch fire when Charging or that it explodes in your hand when using the screwdriver

    Pay no attention to this idiot "Richard Driskill" and his nonsensical ranting. This configuration, as shown by DIY Tips&Tricks works fine as shown in the video and is the recommended approach. If you see the original battery it contains ten (10) NiCd cells which are rated at a nominal 1.2 V after a normal operation full discharge. These NiCd batteries at full charge can reach as high as 1.37 but they start losing their charge immediately so an average value would be around 1.28 to 1.30 as a starting point. That means the tool is optimally operating at voltages between 12.8 and 13.0 V (e.g. the voltage of one battery X 10) but as the batteries are being discharged the output power/torque of the tool decreases. With LiPo batteries the optimal range is 3.0 to 4.2 volts or with a 3S pack from 9 to 12.6 V. LiPos are able to provide relatively steady power output over their useful discharge range therefore even at close to 9 V the tool will be useful, This is not the case when using NiCd , anything lower than 11.5 (or 10 batteries x 1.15 V) is not going to be useful plus you are destroying the cells. It is better to stay closer with the original voltage configuration so the 3S pack as shown here is the optimal solution.
